The $2,800 Mistake That Changed How I Buy Everything
When I took over facilities purchasing for a 200-person company in 2020, I thought I was saving money by always picking the lowest bid. I was proud of it. My spreadsheets were clean. My VP liked my "cost-conscious approach." Then I actually added up what those "savings" cost us over three years. Roughly $14,000 in rework, downtime, and parts that should have been covered by warranty.
I'm going to say this as plainly as I can: if you're comparing HVAC equipment—or air purifiers, or water heaters—by sticker price alone, you're not actually looking at cost. You're looking at the first number on the invoice, and ignoring the other four.
Here's what I mean, with three real examples from my own purchase history.
Argument 1: The 2.5-Ton "Deal" That Cost Us Twice
In 2021, we needed a 2.5-ton AC unit for one of our office floors. I got three quotes. The lowest came in at $1,400 less than the mid-range Carrier quote. I picked the cheaper one.
I knew I should check whether the low-bid contractor had experience with that specific unit model, but thought "how hard can installation be?" That was the one time it mattered.
Installation took four extra days because the crew didn't know how to handle the electrical panel on that unit. Then I found out the warranty barely covered labor. We paid $680 in the first year for repairs that should have been free.
Year two, the compressor failed. Parts were covered. Labor, refrigerant, and temporary cooling for tenants while we waited—$2,400 more.
That "cheaper" unit cost us about $2,800 extra in 24 months. The Carrier unit wouldn't have. And no, I'm not saying that because I like Carrier's brand. I verified the labor coverage in writing before we bought our next unit, and I confirmed the installer had done at least 30 Carrier Infinity installs. That's why it worked out.
When I price a carrier 2.5 ton AC unit price now—typically $3,200 to $5,500 installed, depending on SEER2 and configuration—I add in the actual labor rate for our area, the warranty terms, the parts availability, and how many days of downtime we're looking at if something fails mid-summer. Price is item one of five.
Argument 2: The Air Purifier Filter Trap
Same logic, different category. Last year we outfitted two conference rooms with air purifiers. Finance approved a budget, and we bought four Miko HEPA air purifiers (up to 770 sqft coverage, grey models) at $249 each.I didn't ask how often the filters needed replacing. Or how much they cost.
Turns out: every four months, $89 per filter set. Four units, three changes a year, $1,068 annually. That's more than the original equipment purchase.
This is the part that frustrates me about the "what is the best air purifier on the market" question. Everyone compares CADR ratings and noise levels and sticker price. Almost nobody factors in the five-year filter cost. I didn't, until it showed up in next year's budget and my finance director asked why the purifiers were costing us again.
If I'd done a TCO analysis upfront, I might have chosen a unit with cheaper consumables or longer filter intervals. The upfront savings of $200 per unit would have been eaten within 18 months.
Argument 3: The Water Heater That Fought the HVAC System
This one still bothers me, because the cheaper option actively cost us more in a way I didn't even anticipate.
In 2023 we replaced a commercial water heater. We needed a power vent water heater because the building's venting configuration wouldn't support a standard atmospheric unit. Two quotes: $2,100 and $2,850. We went with the $2,100 one.
What nobody told me—and what I didn't think to ask—was that the cheaper unit would pull combustion air from the same mechanical room our HVAC system drew from. They fought each other. It took a month to diagnose. Fixing it meant installing a make-up air kit ($400) plus $1,200 in diagnostic labor from our HVAC contractor.
The more expensive unit had a sealed combustion chamber and isolated venting built in.
Here's the counterintuitive part: the $750 "extra" we didn't want to spend would have saved us $1,600. The cheaper unit was cheaper because it ignored context. The expensive unit was expensive because it was designed for context.
I went back and forth on that water heater for almost two weeks. On paper, the $2,100 quote made sense. My gut said something was off about the price difference. I should have listened to my gut, or at least called the manufacturer to ask why one cost 35% more for the same BTU rating. That call would have taken ten minutes.
What I Actually Do Now
I'm not going to pretend I always buy the most expensive option. In 2022 I bought a premium air handler that was a nightmare—parts backordered for six months, terrible support. High price doesn't equal good quality. It's just another data point.
But I also don't buy on price alone. Every facilities purchase over $1,000 goes through this checklist:
- All-in landed cost (equipment + shipping + installation + setup)
- Estimated annual maintenance and consumables
- Warranty coverage—parts and labor, separately
- Parts availability: same-day, next-day, or wait-a-week?
- Compatibility with existing building systems
- Downtime cost per hour if it fails
Since I started doing this, I've avoided at least three purchases that looked like bargains on the PO and would have blown up later. I don't have a perfect track record—I still made the wrong call on a boiler last year—but I'm no longer the person who buys on price and apologizes six months later.
On "You're Just Recommending Expensive Stuff"
I've heard this from colleagues. "Oh sure, buy the expensive one, must be nice." That's not what I'm saying.
I'm saying the cheapest unit often becomes the most expensive because the cost gets hidden—in labor, in downtime, in parts you buy again, in the facilities manager (me) spending three weeks explaining to finance why the budget is blown.
If you're evaluating a Carrier central air conditioner or any other commercial HVAC equipment, ask for the all-in number. Then ask for the five-year number. The gap between those two figures is where the real decision lives.
The lowest bid only looks lowest when you stop counting. Don't stop counting.
